Get a diagnosis before choosing a solution
A cold shower tells you there's a problem; it doesn't tell you which part failed. A control fault, leaking connection, and damaged tank body can lead to different recommendations. Ask the provider to explain what they found and what remains uncertain before deciding between a repair and a new unit.
Compare the jobs, not just the price tags
Ask what a repair would cover and whether the unit's condition or warranty affects that choice. For replacement, check the proposed equipment, old-unit removal, connection changes, approvals, and testing. Two prices can look very different because they include different work.
Explain how the household uses hot water
Describe the showers and appliances that run at the same time, as well as the problem you're trying to solve. Ask whether the proposed equipment and installation suit that demand. A bigger tank or a switch to tankless isn't automatically the right answer to every hot-water complaint.
